THE CHALLENGE
The client’s business portfolio management (PMO) team came to us with the challenge of reducing the bottleneck that the PMO was posing for their IT delivery teams.
The process of preparing solution designs for review and sign-off from the PMO had grown increasingly heterogeneous and complex, resulting in a growing number of teams that arrived underprepared for review meetings and unsure of what evidence they needed to show.
As a result, most delivery initiatives only passed PMO sign-off in principle, carrying open follow-up actions into later stages or requiring multiple rounds of rework and review that could have been resolved earlier.
OUR APPROACH
We developed a Design Coach Agent that advises delivery teams on reaching readiness for the PMO review. Building on the client’s approved tool stack, Microsoft Copilot Studio and Agent Builder, and adhering to existing governance guardrails, we introduced the concept of an orchestrator that manages the various tasks involved in preparing for the review.
With the orchestrator as the single chat-based interface for users, the Design Readiness Agent reads through the delivery team’s Jira artefacts, assesses them against the client’s existing definition of ready and coaches users through the documentation required for the PMO’s review.
Specialised sub-agents assess the state of delivery planning (i.e. Jira) and governance artefacts (e.g. Business Cases or Change Impact Assessments), flag gaps and provide an overall readiness rating. All assessments are evidence-cited and provided to users as guidance towards achieving sign-off; they do not replace the PMO review.
OUTCOME
The development of the agentic solution forced the teams to begin aligning their processes and agreeing on common principles and standards. Our work reduced the number of sources and resources to consult in preparation for the PMO review from multiple (including around three SharePoint sites) to one, and assigned clear owners to each artefact and standard definition. We co-created not only the agentic solution with relevant stakeholders from delivery and business, but also the required governance process that the agent is intended to support.
Our solution also introduced the concept of agentic orchestration, providing a reusable pattern for agentic AI solutions in order to reduce the number of small, stand-alone solutions that each serve one niche problem and to begin bundling specialised agents along the delivery lifecycle and corresponding governance processes.
